Describe the problem first
Start with one workflow rather than a model name. Identify the input source, operator, recipient and steps that cause delays or revisions.
Agree data and human review
Use representative samples you are authorized to process. Define what can be automated, what requires review and how failures return to the existing process.
Define evaluation
Reserve independent samples and choose observable quality, time and cost measures. Compare the current process and pilot on the same tasks. A demo is not evidence of production performance.
